The average time that I augment my gear is when my character moves from seasonal to non-seasonal and I realize I never augmented the gear. IMO augment as soon as you have an ancient with good stats. i.e. one you won't replace quickly. That's likely to happen by luck, earlier for chest armor than main weapon/jewelry.
